Leaders often carry more than they need to.
Not because the work demands it, but because everything starts to feel like their responsibility.
A missed deadline, a difficult stakeholder, a team member’s performance, shifting priorities. It can begin to feel like everything needs your attention.
Over time, that creates pressure. Not just for you, but for the team as well.
Focus gets scattered. Clarity begins to slip.
One way to bring that clarity back is through a simple tool I call The Responsibility Circle.
It is built around three zones:
– What I control
– What I influence
– What I cannot control
At its core is a simple question:
Where should I be focusing my energy right now?
It is easy to spend time on things that sit outside your control. Outcomes, reactions, or external factors that you cannot really change. That often leads to frustration.
At the same time, the space of influence is not always used well. Conversations get delayed. Guidance is held back. Small interventions that could help are missed.
What remains is what you truly control. Your actions, your decisions, and how you respond.
Effective leadership comes from seeing this clearly.
– Focusing on what you control brings clarity.
– Working on what you influence creates impact.
– Letting go of what you cannot control reduces unnecessary stress.
Using this tool is simple.
Pause and look at a situation you are dealing with right now. Place each part of it into one of these three zones.
– What is fully in your control?
– What can you influence through dialogue or support?
– What sits outside your control?
That shift alone can change how you approach the situation.
Now think about something that has been on your mind recently, and ask yourself:
Am I spending my time and energy in the right zone?
